Eyewear Replenishment Project in Iran for an Eyewear Company
The Challenge:
A Chinese eyewear exporter had a long-term supply agreement with eyewear distributors in Tehran and Shiraz, Iran, focusing on optical frames, sunglasses, reading glasses, and accompanying lenses. Eyewear is a classic multi-SKU, small-item, high-frequency replenishment category — individual unit value is modest, but styles, colors, and prescription specifications are highly varied. Each replenishment involves hundreds of SKUs, placing high demands on sorting and packaging. The client originally planned to use LCL sea freight to control costs, but Persian Gulf tensions caused severe schedule instability. LCL cargo waiting at ports to consolidate containers kept extending the timeline, making arrival dates completely unpredictable. Eyewear distributors are highly sensitive to style updates and replenishment rhythm — once stock runs out or new styles arrive late, consumers immediately switch to other brands, and channel trust is very difficult to win back. While air freight is fast, eyewear has relatively low cargo value, making air freight cost-prohibitive as a percentage of shipment value. The client urgently needed an alternative that offered stable transit times, controllable costs, and coverage of Iranian customs clearance.
Our Solution:
The client ultimately chose our Iran TIR full-truckload service, booking an exclusive truck to ship eyewear and accompanying products. We arranged pickup from the factory, transported the goods to our self-operated supervised warehouse at Khorgos Port for export customs clearance, and then moved the cargo by TIR truck directly to Iran — one truck, all the way through. Given the characteristics of the eyewear category, we made three targeted arrangements: First, goods were packed in separate cartons by distributor, category, style, and prescription, with distributor names, destination cities, and SKU list numbers marked on the outer boxes for quick sorting and dispatch to Tehran and Shiraz upon arrival in Iran. Second, optical frames and lenses are fragile and prone to crushing. We used custom compartmentalized cartons with shock-absorbing lining, with dividers installed between frames to prevent friction and deformation during transport. Third, we confirmed Iran's import compliance requirements in advance and assisted the client in preparing required documentation for eyewear imports, including the certificate of origin, commercial invoice, packing list, and product material and prescription specifications, to avoid detention due to document issues. The route departed via Khorgos, transited Kazakhstan, Uzbekistan, and Turkmenistan, entered Iran, and then delivered separately to distributor warehouses in Tehran and Shiraz.
The Results:
-
45 days from Kashgar to Iran — far faster than the LCL sea freight option at the time. The client's replenishment cycle shifted from unpredictable to lockable, and distributor safety stock was secured.
-
Full truckload, direct delivery — no consolidation, no transloading. Eyewear and accompanying lenses remained sealed throughout, with zero damage and zero loss, 100% packaging integrity, and no frame deformation or lens scratches upon arrival.
-
Iran import customs clearance included. Eyewear products were declared with compliant documentation. The client did not need to engage a separate Iranian customs broker, avoiding inspection delays caused by unclear material declarations or document discrepancies.
-
The client adopted the TIR full-truckload channel as its primary logistics solution for the Iranian market, shipping steadily on a quarterly basis, keeping only a minimal amount of low-value clearance stock on sea freight.
-
After experiencing stable arrivals, distributors proactively increased their order quantities and style selections per shipment, and the client's distribution coverage and repeat purchase rates in the Iranian market improved in tandem.
Client Testimonial:
"With eyewear, there are so many SKUs and styles update so fast — what distributors fear most is slow replenishment and broken size or style runs. Sea freight is cheap, but schedules kept getting pushed back, and by the time new styles arrived, the season was over. Air freight is fast, but we can't absorb the cost. TIR full truckload sits right in the middle — stable transit times, controllable costs, and customs clearance included. Now we ship quarterly, distributors dare to hold stock, shelves stay full, and new styles make it in time for the selling season."
